๐ Centaur Queen Reforge
From Character Design to Character Identity
While I keep pushing forward on Billy Kincaid, I decided to bring back a project that had been sitting quietly in my library for a long time.
This Centaur Queen started as a simple dark fantasy sculpt. Over the years, as I grew as a sculptor, I kept coming back to her with the same feeling:
Something was missing.
Not more detail.
Not more textures.
Not more ornaments.
Identity.
She looked like a character, but she didn't feel like a character.
So I brought her back to the workshop and started rebuilding her from the foundations.
Over the last few days, I've been focusing on the core elements that truly define a creature:
โข Anatomy โ making the horse proportions feel weighted and believable.
โข The Transition โ blending the human and animal halves so they read as one organic being.
โข The Silhouette โ ensuring she remains recognizable even in shadow.
โข The Visual Story โ what does she communicate before saying a single word?
The goal isn't to create a new sculpture.
The goal is to uncover the personality that was hiding inside the original concept all along.
There's still plenty of work ahead, but I wanted to share this stage of the journey. I genuinely enjoy showing the workshop side of the process. Sometimes the most important decisions happen while the clay is still rough.
I'll keep sharing updates as she evolves, but right now I'm curious about your first impression:
When you look at her, what do you see?
๐ A ruler?
๐น A huntress?
๐ A predator?
Or something else entirely?
Let me know in the comments. I'm reading.

Michel, sorry to post this here but I canโt figure out where else it should go. How do I go about getting my welcome pack? Many thanks and Iโm very excited about this Patreon group. Steve
Hi Steve, welcome to this wonderful community; I'm glad you're here. Please check your inbox.
Hi Michel. I think you have captured a beautiful moment of fluidity in her pose. The contrapposto of the equine lower body and her torso is spot on. Itโs the moment she releases her arrow in my mind. A couple of minor nit-picks for me would be that the hooves seem too heavy for such a horse. They look more like a heavy cart horseโs hooves than a racehorse. Also the ridges in the hooves are too thick and pronounced. She is a fast, dangerous huntress and I feel her hooves would look like those of a thoroughbred. Also, is the bow nice and curved as it would be when fully drawn? I canโt see from the angle of the picture. Iโd also bring her left elbow back and her left hand into her chin so she looks as though she is sighting along the shaft as she would be at the point of release of her arrow. Like I said, very small details but I always feel that the small details take a figure from being good to being superb. This has the potential to be phenomenal in my opinion. Steve
Thank you, Steve! ๐ That's fantastic feedback. I really appreciate how specific you were, especially regarding the hooves and the biomechanics of the pose. Those are exactly the kind of details that are much easier to refine before the final pass. I also like your observation about the bow and the line of sight. I'll definitely revisit that area as I continue refining the pose. My goal was to capture a fast, dangerous huntress rather than a heavy war mount, so your comments about the hooves make a lot of sense. Thanks again for taking the time to break it down so clearly. Feedback like this genuinely helps improve the final sculpture. ๐
The first one looks very composed and watching something. The Second is in the moment of letting the arrow go. She is leaning back with the draw of the bow. I like the first ones body and face second ones horns an hair. Would like to see opinional clothes i like the sheild 9n front maybe it could cover her chest. It would be great if it was plugged into her belly button. Looking at this as a Diorama maybe second modle would be smaller like a lower rank warrior. Maybe another pose of standing with spear? Looks great can't wait to print.
Thank you, Andy! ๐ I really appreciate how much thought you put into this. I like that you mixed elements from both versions instead of simply choosing one over the other. That's actually very useful because it tells me which changes really worked. I also love your idea of optional accessories and interchangeable pieces. I'm still exploring how much equipment she really needs, so suggestions like this are incredibly valuable. And the idea of expanding this into a larger dark fantasy worldโwith different warriors, poses and ranksโis honestly something I've been thinking about a lot lately. I'd love to build a world where these characters feel connected instead of existing as isolated models. Thanks for taking the time to share all of this. It gives me plenty to think about! ๐
The before, young adventurer, warily entering situation, of which she has yet to figure out what her role shiuld be in the next two seconds. Defender or executioner. The after. A goddess or an avatar of nature. Come to stave off the corrupt encroachment of civilization bearing down on the cradle/ well spring of life/creation. Just stunning work I can't wait to see how she comes in to her own. I have trouble seeing them as an evolution But as separate beings. The face and gravitas of the after pose shows that you are in a way different head space than when you started this piece. Both are great, the after is absolutely stunning and primal. My thoughts when getting a glance are," Whoops! I knew I should have taken a left at Albuquerque, but I can't take my eyes off the dangerous beauty that encompasses my field of view." That was an extremely verbose comment for me. You really hit the mark dead center on this, and the best part And you're not done with it.
Thank you, Jeff! ๐ That's a fascinating interpretation. What really caught my attention is that you don't see them as an evolution of the same character, but almost as two separate beings. The more I work on this reforge, the more I understand what you mean. And you're probably right about something else too: a lot of years passed between those two versions, and I'm definitely not the same sculptorโor the same personโthat started this piece. I love the idea of her becoming something larger than a warrior. A force of nature. An ancient presence. That wasn't something I consciously planned from the beginning, but reading your comment makes me want to explore that direction even further. And I have to admit... the Albuquerque line made me laugh. ๐ Thank you for taking the time to write such a thoughtful comment. Conversations like this are one of the reasons I enjoy sharing works in progress. Sometimes you all see things in these characters before I do. ๐๐ฅ
Look at you Michel, getting better everyday :) You're doing great bro!
Thank you, Alexander! ๐ I really appreciate that. Sometimes as artists we're our own worst critics, so it's easy to focus on everything that still needs improvement and forget how much we've learned along the way. Looking back at the original version next to the rework was a reminder of that for me. Thank you for being here and for the encouragement. It genuinely means a lot. ๐๐ฅ
Really like her horns and mane this way. Her pose looks much stronger and she has the face of a hunter. I think her tail could be fuller to better match her mane and hair around her hooves. To me, she looks like she is not looking down the arrow. More like she was, but then something else got her attention. Just my 2 cents.
Thank you, Tony! ๐ You read her exactly the way I was hoping someone would. And you're right, the pose is doing a lot more work now. That was one of the biggest goals of the rework, so it means a lot that it's coming across. The "not looking down the arrow" part wasn't fully intentional at first, but now that you mention it, I can't unsee it. She was tracking something, and then something more important pulled her attention away. Honestly, that fits perfectly with the "hunter" interpretation. A hunter in the middle of the shot who suddenly notices a greater threat. I love that you saw a moment there, not just a pose. And you may be right about the tail too. The mane and the hair around the hooves carry much more visual weight now, so the tail feels lighter by comparison. That's exactly the kind of balance I'll be looking at during the next refinement pass. Thanks for taking the time to share your thoughts. Comments like these are one of the reasons I enjoy showing projects before they're finished. ๐๐
Wow, I liked the first version already, but what you're showing now is definitely going to get printed. The face is fantastic. I hope we get them just like in the photo. No cloaks, shields... . I hope you split the figure up, even if it means a lot of sanding. Iโd really like to print it in 1/4 scale. You should do more things like thisโa harpy or a chimera, for example...
Thank you, Asgard! ๐ The face was one of the biggest changes in this rework. The original version never had a clear identity, so that's where most of my focus went. And yes, I caught your note about the shield and accessories. One of the things I'm trying to figure out right now is how much is enough. Sometimes an accessory helps tell the story, and sometimes it starts competing with the character itself. Feedback like yours genuinely helps me make that call. She'll definitely be split into parts for printing, so a 1/4 scale print should work beautifully. A bit of sanding is part of the journey, but I think it will be worth it at that size. And I'll be honest... a Harpy and a Chimera sound like they belong in the exact same world as this Centaur Queen. My hope is that she's only the first member of a much larger dark fantasy world filled with connected creatures, tribes, legends, and stories. That's one of the reasons I enjoy sharing projects at this stage. Talking with all of you often helps me discover things about these characters that I wouldn't have found on my own. Thanks for taking the time to comment. It really helps shape where the project goes next. ๐
a hunter
A hunter... ๐ค That seems to be a recurring interpretation so far. Now I'm wondering: Is she hunting something... Or protecting something?
The original was great but this is an awesome transformation! Excellent work! I see a warrior protecting her forest sanctuary from being defiled by mankind.
Thank you, Brad. ๐๐ That's actually a very interesting interpretation. When I started this rework, I was trying to uncover the character's identity rather than define it from the beginning, so seeing someone read her as a guardian of a sacred place is fascinating. It also gives me a few ideas to explore through future accessories, symbols, and storytelling elements as the project evolves. I really appreciate you taking the time to share your thoughts.
