How Kenji turned his free community into a driver of paid growth

Chef and author Kenji has welcomed free members into his Patreon community since launching in 2023. Early on, though, it wasn’t always clear what free members would receive or how they could naturally move into the paid side of the community.

That’s when Kenji realized he had an opportunity. By intentionally defining and naming each layer of his community, he could include free members while also making it clear what fans could expect as they stepped deeper in. The result was a structure that welcomed people in, gave them real value, and drove paid membership growth by unlocking even more ways to participate.

Instead of passively offering free access, Kenji introduced it as a deliberate and intentional part of his community. He gave free members a name — “Frienjis of Kenji.” He announced these updates intentionally, explained what it meant to be part of his community, and gave his free members a sense of belonging and purpose.

Making free feel intentional

When Kenji branded his free membership community, he did two things that made all the difference:

  1. He clearly spelled out what free members would actually get and established real value: recipes, articles, ad-free versions of videos and early access.

  2. He showed how his paid membership is built on top of free as a distinct offering, while still making his free membership feel inclusive. Kenji's paid membership expanded his fan experience in a way that incentivized membership upgrades by building on top of what his fans could get for free. At the $5 tier, members unlock all cooking content ad-free, bonus recipes and articles, The Alt-Weekly newsletter, a private community chat, live cook-alongs, and his “Ask Kenji Anything” space for direct connection.

At the $10 Cookbook Club level, members go deeper, testing recipes in development, joining exclusive chats, and getting behind-the-scenes access as his next book comes to life.

Kenji offered free members value, and added enhanced value through paid memberships, like more opportunities to participate with Kenji and his community, and have a more frequent seat at the table.

Because of the clear expectations and benefit distinctions at each level, fans understood his offerings immediately and had an easy path to upgrade from free membership to paid membership to unlock enhanced benefits

What happened next

We’ve heard from a lot of creators that they’re concerned putting more intention into their free space on Patreon will hurt paid conversions.

Kenji saw the opposite.

On the day he announced and branded his free space, it became his single biggest free-to-paid conversion day. Free-to-paid conversions increased by 496%, and upgrades from free outpaced direct-to-paid signups that day.

Nothing about the paid offerings changed. What changed was how he communicated his memberships and how his fans understood the value of his community.

Fans could clearly see:

  • What they were getting for free

  • What benefits were unlocked by paid

  • Where they fit in the ecosystem

How he keeps his free community engaged

Kenji doesn’t treat his free strategy as a one-time announcement. He reinforces it consistently.

On Instagram, he points fans to full recipes and videos on Patreon. On YouTube, he frames Patreon as the next step: watch the video ad-free, get the full article, go deeper.

He doesn’t ask people to jump straight from “join for free” to “pay.” He gives them a middle step. That free space becomes the bridge between casual audience and committed supporter.

The bigger lesson

Kenji’s growth didn’t come from giving more away. It came from giving his free community structure, clarity, and identity.

By officially launching and branding his free community, clearly defining its value, and consistently positioning it as the next step, he turned it into a conversion engine.

If you’re thinking about how to grow your paid membership, the takeaway isn’t “give more away.”

It’s this:

  1. Make your free community intentional.

    • Try adding free welcome notes to establish clarity, and then consider offering one new thing each month that provides real value to your free members.

  2. When fans understand what that free value means — and how paid builds on it — upgrading doesn’t feel like a leap. It feels like progression.

How do you “brand” Free membership as Tiers have to be have an associated value? Is this possible in Creator Studio or just via posts open to Free access image & content?

Hey Mike, free membership isn't set up as its own tier in Creator Studio the way paid tiers are. Tiers need a price attached, along with a name, description, and benefits, so there's no version of that builder for Free. Free membership works a bit differently. If you don't set up any paid tiers, fans can join your page for free by default. On individual posts, you can choose "Free access" in that post's access settings, which opens it up to free and paid members alike. In your Page settings, you can control how prominently the free option appears (front and center under your header alongside paid tiers, or tucked into a secondary menu), plus comment access and filtering for free members. So the branding piece comes down to posts, messaging, and those page-level settings, rather than a tier itself. A steady welcome post, a regular free member update, or consistent behind-the-scenes work can go a long way toward making free membership feel like its own experience.
